「편해졌다」는 성과가 아닙니다, AI 도입 효과 측정하는 법

The sentence I see most in AI adoption reports is “efficiency improved.” That sentence will not get you the next budget, because “improved” means nothing without a baseline.

Measure before you adopt

• Items processed, 그 업무를 하루에 몇 건 하는가
• Minutes per item, 한 건에 몇 분이 드는가
• Rework rate, 다시 손본 건이 몇 %인가
• Wait time, 다음 사람에게 넘어가기까지 얼마나 기다리는가

Three days of those four is enough. Measure the same four after adoption and you have your evidence.

If you only start asking “how much better is it?” after adoption, you are already too late — there is no baseline to compare against.

Annualise it or the conversation goes nowhere

“Twelve minutes saved per item” lands on nobody. Forty items a day over 250 working days is 2,000 hours a year. That is the number that starts an investment or budget discussion.

When converting hours to money use labour cost only, and do not inflate it. The savings line is the first thing evaluators and auditors take apart.

Report what got worse too

Noting that review time went up, or that the first two months were slower, raises the credibility of the whole report. A report where every number improved makes the reader suspicious first.
